The merger of University A and University B has created a significant opportunity and challenge for the institutions' technological infrastructure and operational processes. The primary focus of this project is the deployment of a Voice over Internet Protocol (VoIP) phone system across all campuses and headquarters, alongside replacing existing Microsoft Office licenses with Google's G-Suite platform. Additionally, the project involves transitioning all institutional cell phones to the latest Google smartphones, facilitated through Verizon Wireless. The central aim is to streamline communication, reduce licensing costs, and modernize the university’s technological ecosystem.
Project Goals and Objectives
Key goals include establishing a unified communication infrastructure, achieving cost savings through licensing renegotiation, and enhancing collaboration tools across all campuses. Objectives supporting these goals involve deploying VoIP systems in all facilities within a set timeline, migrating all users to G-Suite without data loss, and ensuring all mobile devices are upgraded to Google smartphones with Verizon service within specific operational deadlines.
Key Customer(s) and Stakeholders
The primary customer for this project is the university administration, including the CIO and Chief Technology Officer, who will evaluate project success based on performance metrics such as cost savings and user adoption rates. Stakeholders also include IT staff responsible for deployment, faculty and students who will utilize these new systems, and the external vendor Verizon Wireless, which provides the mobile services. Ensuring effective communication with all parties is crucial for project success.
Milestones and Deliverables
Major milestones consist of completing the VoIP system installation at all campuses, successful migration to G-Suite for all users, and deployment of new Google smartphones to the entire staff. Deliverables include a comprehensive project plan, system testing results, training sessions for users, and final approval from university leadership, signifying the project’s readiness for operational use.
High-Level Timeline
The project is projected to span 12 months, beginning with planning and procurement in months 1-2, followed by implementation phases, including system deployment and staff training in months 3-9. The final months focus on evaluation, troubleshooting, and project closure, with key deadlines aligned to academic schedules and fiscal planning cycles.
Cost Estimation and Resources
The overall project budget is estimated at approximately $3 million, accounting for hardware procurement, licensing fees, vendor services, training, and contingency funds. Staffing resources include project managers, IT specialists, trainers, and vendor support teams. Non-staff resources encompass equipment, software licenses, and communication infrastructure upgrades.
Quality Resources
To ensure the reliability of this proposal, at least three credible sources such as academic articles, industry reports, or official vendor documentation should inform the planning process. Resources like industry journals, Google’s enterprise solutions whitepapers, and telecommunications cost analysis reports will provide data-driven insights to support the project plan.
